Telehealth Consulting From an Operator Who Has Built It Before
Justin Ingram has run seven clinics, owns a 503A compounding pharmacy (a state-licensed pharmacy that prepares medications for individual patient prescriptions) and runs the ads for an eight-figure telehealth brand. Get a written, dated launch plan, or keep him in the work as your fractional CMO.
The short answer
Telehealth consulting helps a founder decide what to sell, how to structure it legally, which platform to build on, and how to get patients at a cost the business can survive. At ModFX Media, consulting is led by Justin Ingram, who has run clinics, owns a pharmacy and manages telehealth ad accounts. You leave with a written, dated plan, or keep him on as a fractional CMO.

Most telehealth advice comes from platforms explaining their software, or from consultants who have never bought a click.
Neither gets you patients. A platform is infrastructure: the website, the providers, the pharmacy routing. Software and providers do not fill a waiting room, even a virtual one.
Our consulting sits between the two. Justin has run clinics, owns a pharmacy and still works inside live ad accounts. So the plan you get is built backward from what it actually costs to acquire a patient, not forward from a pitch deck.
What a telehealth consulting engagement covers
Every engagement is scoped to your stage. These are the eight pieces we work through, and we skip what you already have nailed down.
- Offer and positioning. What you sell, who it is for, and why a patient picks you over every other brand in their feed.
- Unit economics and CAC targets. CAC (what it costs to acquire one paying patient) set against lifetime value, refill rates and margin, so you know your ceiling before you spend.
- Legal-structure roadmap, built with your counsel. We map the questions around the MSO and friendly PC model (a management company runs the business while a physician-owned practice handles medical care), corporate practice of medicine rules and state licensure. Rules vary by state. We are not lawyers, so this work happens alongside your healthcare counsel.
- Vendor and platform selection. Heroship, Wizlo or another provider, plus pharmacies, payment processing and CRM. We tell you which fits your volume and budget, including when it is not one of our partners.
- Launch plan with dates. LegitScript, the third-party certification Google and Meta check before they let a telehealth brand advertise prescription treatments, sets your timeline. We build the calendar around it.
- Channel-by-channel marketing plan. Google, Meta, Google Shopping, SEO, creator-style content, email and SMS: what to start with, what to hold, and when each one makes sense.
- Hiring plan for patient support and growth. Who answers patients, who handles refills, and when you need a growth hire versus an agency.
- Retention design. Check-ins, refill timing, membership tiers and AI support such as Mod Chat AI (an AI chat that answers patient questions and books) and ModBot AI (an AI voice agent that calls and books leads).
Why month 3 decides whether your numbers work
Here is the part most launch plans skip. You pay for a patient once, up front. You earn that money back one month at a time.
In our accounts, a cold new patient typically costs $150 to $350 to acquire. Patient lifetime value in these programs is often $2,000 to $3,000 or more. That gap looks wide until you see where the lifetime value comes from: patients who stay past the first few refills.
A patient who cancels after month one may never pay back their acquisition cost. A patient who reaches month three is usually the one who carries the program. So retention design is not a nice-to-have. It is the second half of your CAC plan.
*Results vary by offer, state mix, budget and execution. Past results do not guarantee future results.*
Compliance belongs in the plan for the same reason. On March 3, 2026, the FDA sent 30 warning letters to telehealth companies over compounded GLP-1 marketing. On June 16, 2026, it sent 25 more, citing claims that compounded drugs were FDA-approved and labels implying the seller made the drug. A brand that has to rewrite its site and ads mid-launch loses months, not days.

From the field
I’ve sat on every side of this. I’ve owned clinics where the phone had to ring for payroll to clear. I own a pharmacy, so I see what happens after the order is placed. And I run ad accounts, so I see what a patient really costs. The mistake I see most is a founder who picks a platform first and figures out marketing later. By then the offer is locked, the margins are set and the ad accounts get flagged. I’d rather spend a day on your numbers before you sign anything than six months fixing them after.

Three ways to work together
**
Launch strategy intensive
A deep working session on your offer, numbers, structure and launch path. You leave with a written, dated plan: what to do first, who to hire, which platform to use and what your first 90 days of marketing look like. Best for founders with an idea and a budget but no map.
Fractional CMO
Ongoing, hands-on marketing leadership. Justin works inside your strategy, offer and creative, reviews the numbers with you and directs the team running your channels. Best for launched brands that need senior judgment without a full-time executive hire.
Done-with-you to done-for-you
Consulting that rolls into execution. The plan becomes a Heroship launch, a ModFX growth program, or both, so the people who wrote the strategy are the ones who carry it out. Best for founders who want one accountable team from plan to patients.
Looking for telehealth coaching? Here is how ours is different: we don’t sell loose hours. Every engagement ends in a written plan or continues as hands-on CMO support, because advice without a plan or an owner rarely changes what happens next.
Why pay for consulting when platforms give advice for free?
Platform advice is free because it is part of the sale. It is shaped by what that platform offers, and it usually ends at go-live.
Nobody on the platform side is accountable for your CAC. They do not see your ad accounts, your refill rate or the creative that got rejected last week. We do, because that is the work we do every day for about 80 active marketing clients.
And yes, we are connected to Heroship. That is exactly why we will tell you when a different setup fits you better.

Who this is not for
We would rather say no early than waste your money. This is not the right fit if you:
- Want a get-rich-quick telehealth play or a “passive” product you never have to run.
- Plan to skip legal structure, LegitScript or compliance review to launch faster.
- Want us to write claims that compounded medications are FDA-approved or the same as brand-name drugs.
- Are not ready to fund ads and patient support once the plan is done.
If that is not you, we should talk.
What happens on the strategy call
What we cover
Where you are today and where you want to be in 12 months. Your treatments, states and timeline. What is already working and what is leaking. The path we would take, in order, and whether we are the right team for it. If we are not, we will tell you who is.
What to bring
Your treatment list and target states. Current numbers if you are live (ad spend, new patients, refill rate). The platforms or vendors you are considering. Rough is fine.
About cost: Every launch is scoped to your states, product mix and goals, so we put real numbers in front of you on the call.
Book a strategy callYou will leave the call knowing which consulting format fits your stage and the three decisions you need to make before you spend another dollar on your launch.
FAQ
+What does a telehealth consultant actually do?
A telehealth consultant helps you decide what to sell, how to structure the business, which platform and pharmacy partners to use, and how to acquire patients profitably. At ModFX, you get a written, dated plan covering offer, unit economics, legal questions for your counsel, vendors, launch timing, channels, hiring and retention, from a consultant who also runs telehealth ad accounts.
+Is telehealth consulting different from telehealth coaching?
Yes. Coaching is usually hourly advice with the follow-through left to you. Our telehealth consulting ends in a written plan with dates and owners, or continues as fractional CMO work where Justin stays involved in strategy, offer and creative. We do not sell hourly coaching because advice without a plan rarely changes the outcome.
+What is a fractional CMO for a telehealth brand?
A fractional CMO is a senior marketing leader who works part-time inside your company instead of as a full-time hire. For a telehealth brand, that means setting CAC targets, shaping offers and creative, reviewing attribution and directing whoever runs your channels. It suits launched brands not yet ready for a full-time executive.
+What should I bring to a telehealth consulting session?
Bring what you know and what you have: your target treatments and states, any offer or pricing ideas, current numbers if you are live (ad spend, new patients, refill rates), the platforms or vendors you are considering, and your timeline. Rough is fine. The session works best when we can test your plan against real numbers, even early ones.
+Will you recommend Heroship even if it is not the right fit?
No. Justin is CMO of Heroship, and we disclose that up front. We build on Heroship and Wizlo because we know them well, but platform selection is part of the engagement. If your volume, budget or product mix fits another setup better, we will say so and explain why.
+How much does telehealth consulting cost?
Every launch is scoped to your states, product mix and goals, so we put real numbers in front of you on the call. The format matters too: a launch strategy intensive, ongoing fractional CMO work and a done-for-you rollout are each scoped differently.
